EPOS migration without closing for a week

A well-planned EPOS migration happens between services, not over a closed week. What makes till switches slow, and how to do one fast.

An EPOS migration doesn't require closing. Done properly, the heavy work happens before the switch: menus built, data mapped, staff walked through the differences, integrations tested on the side. The actual changeover then fits in the gap between one service and the next. I once replaced a three site group's ten year old stack in an afternoon, and the afternoon was only possible because of the fortnight of preparation nobody saw.

What actually makes migrations slow?

The single biggest delay in most till switches is the months of not quite deciding. The technical work is days. The dithering is quarters. If the business case is made, set the date first and let the date force the plan.

The menu build gets underestimated

Your menu, modifiers, prices, happy hours and staff discounts are the real data migration. Exporting them cleanly from the old system, or rebuilding them properly rather than copying old mess into new software, is where the honest hours go. It's also a once-in-years chance to fix the product list everyone's been working around.

The joins get left until last

Payments, bookings, stock and accounting connections should be tested before switch day, on the new system, in parallel. The migrations that go wrong are almost always the ones where the till worked fine but the card settlement or the booking feed didn't, and nobody found out until Friday.

Expect the first week to be slightly slower while muscle memory rebuilds, which is why you don't switch the week before your biggest trading weekend.
